What does a PAR level mean in restaurant inventory?

A PAR level is the desired stock quantity you want to have available for a particular item. When usable inventory falls below the relevant reorder point, the team replenishes enough stock to return to the PAR target.

Suppose your kitchen aims to keep 54 kg of chicken available. That 54 kg is the PAR level. If a physical count shows 22 kg of usable chicken and no delivery is already on the way, the suggested order quantity is 32 kg.

PAR is different from a minimum-stock alert. The PAR level is the quantity you want to replenish up to. A minimum level is the trigger that warns you it is time to act. PAR level = average daily usage × supplier lead time + safety stock

Each part should come from actual operating information rather than guesswork:

  • Average daily usage: The quantity consumed each day over a representative period. Use several weeks of data where possible. Separate normal weekdays from unusually busy events.
  • Supplier lead time: The number of days between placing an order and receiving usable stock at the branch.
  • Safety stock: An extra allowance for demand spikes, late deliveries, rejected products or other normal uncertainty.

If you review and order an item only once a week, lead time alone is not enough. Use a protection period that includes both supplier lead time and the time until your next ordering opportunity:

PAR level = average daily usage × (lead time + review period) + safety stock

For example, a supplier may deliver one day after receiving an order, but your purchasing team orders every three days. The stock target must cover more than that one-day delivery period. Otherwise, the kitchen can run short before the next order is placed.

How to calculate average usage

Start with opening stock, purchases, transfers and closing stock for a defined period. Adjust for recorded wastage where appropriate. A basic consumption calculation is:

Usage = opening stock + purchases received + transfers in − closing stock − transfers out

Divide total usage by the number of operating days. If 420 kg of rice was used over 30 days, average daily usage was 14 kg. Review your stock units carefully. Do not mix kilograms, bags and portions without a consistent conversion.

For chicken, the expected usage during the two-day lead time is 36 kg. Adding one day of safety stock, or 18 kg, creates a PAR level of 54 kg. With 22 kg available, the restaurant orders 32 kg.

Rice has a three-day lead time, so normal lead-time usage is 36 kg. The restaurant keeps two additional days, or 24 kg, as a buffer because its chosen supplier sometimes reschedules deliveries. The result is a 60 kg PAR.

Cooking oil demonstrates why confirmed incoming stock matters. The branch needs 42 litres but already has 20 litres on hand and 10 litres on an open purchase order. It should order only another 12 litres, assuming the confirmed delivery is reliable.

The operational order formula is therefore:

Order quantity = PAR level − usable on-hand stock − confirmed incoming stock

Round quantities according to supplier pack sizes. If oil comes only in five-litre containers, a calculated requirement of 12 litres may become 15 litres. Check that rounding does not push the branch beyond practical storage or expiry limits.

How PAR levels prevent stockouts

A stockout rarely starts when the shelf becomes empty. It usually starts earlier, when purchasing fails to consider how quickly an item is being used and how long replacement takes. PAR planning connects those two facts.

This gives the team enough time to place and receive an order before the buffer is exhausted. It is especially valuable for high-impact items such as chicken, rice, cooking oil, takeaway boxes and bottled drinks. A PAR target gives the buyer a stopping point. If the branch already has enough usable and incoming stock to reach the target, another order is unnecessary. This is particularly useful when several people can contact the same supplier or when deliveries arrive at different times.

Do not set PAR levels once and forget them. Sales patterns change, suppliers improve or decline, menu items become more popular and ingredient prices affect ordering decisions.
